Neue Gesch\u00e4ftsfelder waren erschlossen, umfangreichere, komplexere Projekte wurden akquiriert, intern jedoch stie\u00df man an die <strong>Grenzen<\/strong> <strong>der<\/strong> <strong>Leistungsf\u00e4higkeit<\/strong> des Unternehmens.<\/li>\n<\/ul>\n<ul>\n<li>In der Konsequenz wurden <strong>Liefertermine<\/strong> regelhaft <strong>nicht<\/strong> <strong>eingehalten<\/strong>, neue und bestehende <strong>Kunden<\/strong> wurden zunehmend <strong>unzufrieden<\/strong>. Diese Unzufriedenheit bedrohte nicht nur <strong>k\u00fcnftige<\/strong> <strong>Markterfolge<\/strong>, sondern auch intern m\u00fcndete der wachsende Druck in intensiver werdender Reibung zwischen Mitarbeitern und zwischen Funktionsbereichen. Die resultierenden <strong>Reibungsverluste<\/strong> setzten die <strong>Leistungsf\u00e4higkeit<\/strong> des Systems noch einmal herab.<\/li>\n<\/ul>\n<ul>\n<li>Sowohl im <strong>Kurzfristgesch\u00e4ft<\/strong>, das sich durch vergleichsweise einfache Artikel und den Kundenanspruch z\u00fcgiger Lieferzeiten auszeichnet, als auch im <strong>Projektgesch\u00e4ft<\/strong>, das h\u00e4ufig mit technischer Entwicklung und kundenindividuellen Spezifikationen einhergeht, wurden die <strong>Anforderungen<\/strong> <strong>des<\/strong> <strong>Marktes<\/strong> nicht hinreichend erf\u00fcllt. Dies umfasste auch ein <strong>ad\u00e4quates<\/strong> <strong>Serviceangebot<\/strong> und einen geeigneten <strong>Umgang<\/strong> <strong>mit Reklamationen<\/strong>.<\/li>\n<\/ul>\n<ul>\n<li><strong>Interne<\/strong> <strong>Abl\u00e4ufe<\/strong> waren \u00fcber die Jahrzehnte des Bestehens des Unternehmens gewachsen und geeignet, die bis dahin bestehende Auslastung befriedigend abzubilden. Die gewachsene Struktur jedoch war nicht konsequent am Ziel der <strong>Liefertermintreue<\/strong> ausgerichtet, <strong>Verantwortlichkeiten<\/strong> und <strong>Zust\u00e4ndigkeiten<\/strong> waren zu gro\u00dfen Teilen nicht geregelt und <strong>F\u00fchrung<\/strong> sowie <strong>Zusammenarbeit<\/strong> erfolgten \u00fcberwiegend zuf\u00e4llig.<\/li>\n<\/ul>\n<ul>\n<li>Der interne Dialog war st\u00e4rker darauf ausgerichtet, <strong>Verursacher<\/strong> zu finden, als die <strong>Ursache<\/strong> <strong>auszumachen<\/strong> und zu <strong>L\u00f6sungen<\/strong> <strong>zu<\/strong> <strong>erarbeiten<\/strong>.<\/li>\n<\/ul>\n<ul>\n<li>Die <strong>personelle<\/strong> <strong>Basis<\/strong> stellte sich, unter Ber\u00fccksichtigung der ambitionierten <strong>Wachstumsziele<\/strong> des Unternehmens, als <strong>nicht<\/strong> <strong>zukunftsf\u00e4hig<\/strong> dar.<\/li>\n<\/ul>\n<ul>\n<li>Ziel unseres Klientenunternehmens war es, den <strong>Umsatz binnen sieben Jahren zu verdoppeln<\/strong>. Funktionsbereiche sowie sp\u00e4teren Verantwortungstr\u00e4gern im Projekt, erarbeiteten wir ein <strong>gemeinsames Bild der Situation<\/strong>, der bestehenden <strong>Engp\u00e4sse<\/strong> sowie der <strong>Handlungsnotwendigkeiten<\/strong>. Auch erste grobe <strong>Ma\u00dfnahmenpakete<\/strong> wurden geschn\u00fcrt. Das <strong>Resultat<\/strong> der ersten Klausur war die <strong>Grobstruktur<\/strong> eines komplexen Wachstumsprojektes.<\/li>\n<\/ul>\n<ul>\n<li>Dieses Wachstumsprojekt strukturierten wir gemeinsam mit dem Klienten derart, dass die Verantwortlichen <strong>handhabbare<\/strong> <strong>Ma\u00dfnahmenpakete<\/strong> an der Hand hatten und keine Sorge haben mussten, eine zu komplexe und abschreckende Aufgabe zu \u00fcbernehmen. Das Resultat davon war eine <strong>hohe<\/strong> <strong>Akzeptanz<\/strong> des Projektes.<\/li>\n<\/ul>\n<ul>\n<li>Die wesentlichen nun folgenden <strong>Hebel<\/strong> wurden in enger Zusammenarbeit von Mandat mit den jeweiligen Fachexperten im Unternehmen bet\u00e4tigt.<\/li>\n<\/ul>\n<ul>\n<li><strong>Prozesselandschaft<\/strong>: Gemeinsam mit Experten und Schnittstellenpartnern <strong>entwickelten<\/strong> wir eine umfangreiche <strong>Prozesselandschaft<\/strong>, deren <strong>Spielregeln<\/strong> konsequent am <strong>Ziel der Liefertermintreue<\/strong> orientiert waren.<\/li>\n<\/ul>\n<ul>\n<li><strong>Projektmanagement<\/strong>: Zur erfolgreichen <strong>Abwicklung<\/strong> komplexer Kundenprojekte konzipierten wir ein <strong>stringentes, pragmatisches Projektmanagement<\/strong>.<\/li>\n<\/ul>\n<ul>\n<li><strong>Bevorratungsstrategie<\/strong>: Um eine <strong>bedarfsgerechte, schnelle Lieferung<\/strong> vergleichsweise einfacher Artikel sicherzustellen, wurde die <strong>Bevorratung<\/strong> relevanter Bauteile in unterschiedlichen Fertigungsstufen <strong>optimiert<\/strong> und <strong>marktorientiert<\/strong> <strong>ausgerichtet<\/strong>.<\/li>\n<\/ul>\n<ul>\n<li><strong>F\u00fchrung<\/strong> <strong>und<\/strong> <strong>Zusammenarbeit<\/strong>: <strong>Leitplanken<\/strong>, <strong>Regeln<\/strong> und <strong>Empfehlungen<\/strong> wurden f\u00fcr unterschiedliche Aspekte der Zusammenarbeit erarbeitet und unternehmensweit etabliert (z. B. Meetingkultur, E-Mail, etc.).<\/li>\n<\/ul>\n<ul>\n<li><strong>Recruiting und Personalentwicklung<\/strong>: Systematisch wurde geschaut, wo sich <strong>Entwicklungs- und Personalbedarfe<\/strong> ergeben und es wurde begonnen, diese zu l\u00f6sen. So wurden beispielsweise die <strong>Pr\u00e4sentation auf Messen<\/strong> und Ma\u00dfnahmen zur <strong>Mitarbeiterentwicklung<\/strong> vom Beginn der <strong>Ausbildung<\/strong> an
